The Hierarchy of Cold Email Success
To diagnose a failing campaign, you must stop tweaking the surface and start looking at the top of the pyramid. Wesley breaks down the hierarchy of a campaign from most to least critical:
The Offer (The Foundation): If the market doesn't genuinely want what you are selling, nothing else matters. You must be able to describe your solution in one sentence that maps directly to a specific pain point (7:08 - 8:06).
Positioning & Copy: If your offer is sound, you need to ensure your positioning matches how your prospects describe the problem to themselves. Once the positioning is aligned with the prospect's internal narrative, writing the actual copy becomes significantly easier (5:22 - 6:45).
Data/Targeting: If your list includes people who don't have the problem you solve, even perfect copy won't save you. Remember that only 3–5% of a B2B market is typically in-market at any given time (4:14 - 4:45).
Infrastructure: This is the foundation, but it should be your least priority when diagnosing failure. If your domains or inboxes are flagged, it is faster and more efficient to replace them than to spend hours troubleshooting (2:49 - 4:12).
The Practical Takeaway
Before you send another email, ask yourself: If your prospect described their biggest problem to a friend today, would they use the exact same words you're using in your email? If the answer is no, your strategy needs work. By focusing on your offer and positioning first, you can save months of wasted iteration
